Signal-based new business for creative agencies
CegTec builds creative agencies — branding, design, video, content — a new-business engine that corrects its own target profile from real reply data instead of running on an assumption.
Creative agencies sell positioning, brand and attention — and run none of that for themselves. New business runs on referral, network and the managing director's calendar. Anyone who tries outbound starts with a plausible assumption about who the buyer is and only finds out after a quarter whether it held. A signal-based approach inverts that: instead of an industry list, a set of observable states that point to need — and every reply corrects the target profile. The first correction lands after four weeks, not after a quarter.
Is outbound a fit for you?
- Clear specialisation — branding, video, employer branding, packaging, content
- Project or retainer value that supports an acquisition investment
- Nameable decision-makers at target clients (founder, head of marketing, communications)
- Willingness to let data challenge the existing target profile
- Generalist offer with no recognisable specialisation
- One-off small jobs with no follow-on volume
- Already at capacity, with no room for new clients
Ideal customer profile
- Profile
- Branding, design, video, content and employer-branding agencies
- Size
- Owner-managed to mid-size, with capacity for new projects
- Offer
- Project or retainer business with a viable deal value
- Decision-makers
- Founder, managing director, head of marketing or communications at target clients
- Sales cycle
- Trust- and pitch-driven, several weeks to months
- Region
- DACH, German- and English-speaking target markets
- Trigger
- Growth target, sharpened niche, referral pipeline too unpredictable
Challenges in Creative agencies
- 01
The cobbler's own shoes
You sharpen positioning and message for clients, measure impact and test variants. None of those disciplines exist for your own new business — it runs on referral and network.
- 02
The assumption nobody challenges
Outbound starts with a plausible guess: the buyer is the managing director, large companies have budget, email scales. Without feedback, that guess stays unchallenged for a quarter.
- 03
Project work eats acquisition time
While projects run, acquisition gets left behind. Once things go quiet, the pipeline is already empty. Growth becomes a function of utilisation, not a decision.
- 04
Interchangeable outreach in a crowded market
Decision-makers get agency emails every week that all sound the same. Without a concrete trigger — an observable state at the recipient — every message evaporates as the eleventh variant of the same pitch.
- 05
Long trust and pitch cycles
Creative services aren't switched spontaneously. Without structured, multi-step follow-up, interest fades before a first real conversation happens.
Our approach
We define six to eight weighted signals — observable states at your target clients that point to need. The market is screened against these signals, not against an industry list. The signal found is the trigger for the message.
- Signals are checkable against the company, not guessed
- Every signal carries its own weight — the engine sorts by it later
- Personalisation on the trigger, not on the company name
LinkedIn and email run deliberately in parallel, so reply data decides which channel carries — instead of an assumption. Structured follow-up across the long trust cycles of creative business, under your name.
- Both channels rolled out in parallel, channel decision made on data
- Follow-up over weeks, without tying up capacity in your team
- No SDR team of your own, no CRM integration needed to start
Every reply is classified and aggregated: which signal, which title, which company size, which channel. Segments that carry get scaled up; segments that don't get switched off. The target profile ends up being a result of the campaign, not its precondition.
- First reliable correction after around four weeks
- Disproved signals cost days, not quarters
- You decide which correction gets adopted
How we work
- 01
Define the signal set
Jointly define six to eight weighted signals. This is the only point where your experience enters as an assumption — after that it becomes checkable.
- 02
Screen and qualify
The target market is checked against the signal set, matching companies and the actual decision-makers identified — instead of a generic industry list.
- 03
First wave across both channels
Personalised outreach via LinkedIn and email, tailored to the respective signal found. Both channels in parallel, so the data decides the channel.
- 04
First correction
After around four weeks, reply rates by title, company size, signal and channel are available. What carries gets scaled up; what doesn't gets switched off.
- 05
Second generation
A refined play launches on the corrected profile. The learning curve doesn't restart from zero but from where the first round left off.
- 06
Handover and operation
All contacts, replies and relationships stay with you. With our consulting you can take the system in-house long-term.
Typical occasions
- Predictable new business beyond referral and the founders' network
- Opening up a new target industry for an existing creative offer
- Validating whether a new service package has demand at all
- Steady pipeline despite feast-or-famine between projects
- Starting conversations before an RFP happens
- Building outbound capacity without your own SDR team
What you get
The target profile rests on replies, not on guesses
After the first wave you know which title, which company size and which channel actually respond in your market — evidenced by real first contacts.
A wrong bet costs days, not quarters
A signal that doesn't carry is recognisable as such after a few hundred outreaches and gets switched off. That's exactly the point of the method.
Acquisition no longer gets left behind
Research and first outreach keep running while your team works on client projects — the pipeline keeps moving even in busy periods.
Trigger instead of pitch
Every message has a concrete, observable reason at the recipient — not the self-description every other agency sends.
Full data ownership
All contacts and replies stay with you. The engine runs under your name, no CRM requirement to start.

Case study from Creative agencies
Plateau Candy — Signal-based new business for a creative agency
Plateau Candy positions B2B deep-tech companies. Its own acquisition ran on network and referral. CegTec built a signal-based outbound engine: 8,358 companies screened, 3,646 decision-makers contacted, 143 positive replies. What mattered was not the volume but what the engine learned along the way — the segment with double the reply rate was not the one the agency had bet on.

Common questions
What exactly is a signal — as opposed to an audience?
An audience is a category: "mechanical engineering firms with 50 to 200 employees". A signal is an observable state: "the website reads like a technical paper, not a brand" or "a series of open roles at the same employer". The difference is practical: the signal is checkable and provides the trigger for the message. A category only provides a list.
Where does the signal set come from if we don't know it ourselves yet?
From your own experience — as a hypothesis. We translate your assumptions about buying triggers into six to eight weighted signals. That is the only point in the process where an assumption sits. After the first wave, the reply data says which ones carry and which you can drop.
What results are realistic?
As a reference for the engine: for the branding agency Plateau Candy we screened 8,358 companies, approached 3,646 decision-makers and received 310 replies, of which 143 were positive and 32 expressed concrete meeting intent. More revealing than the total was the correction: the title "Geschäftsführer" (managing director) got the largest volume with 1,082 outreaches and delivered 3.05% positive replies — "Founder" reached 6.02% on 615 outreaches. Your audience and your offer are different; we define the success metric together.
What happens if a signal doesn't work?
It gets switched off — and that's a result, not a failure. At Plateau Candy we tested the signal "currently hiring in marketing" on 135 decision-makers: 55 explicit rejections, zero leads that reached the prospect stage. The play was ended after eleven days. Without feedback, the same insight would have cost a quarter.
Why LinkedIn and email in parallel instead of choosing one?
Because the channel question can't be answered in advance. At Plateau Candy, 46 of 47 positive reply signals ran via LinkedIn and exactly one via email — an insight that reallocated the entire subsequent budget and needed two channels running in parallel to become visible at all. In your market the result can look different.
Do the client relationships stay with us?
Completely. We open first conversations, your team runs them. Every contact goes out under your name, all relationships and data stay with you.
Can we run the system ourselves later?
Yes. You get a system with integrations, playbooks and support that you can take in-house long-term with our consulting. For agencies, this is often the path to offering their own outbound service to their own clients.
Is the outreach GDPR-compliant?
Yes. We use exclusively business contact data from publicly accessible sources, document the legal basis and consistently offer opt-out — GDPR- and UWG-compliant.
Terminology
- Signal
- An observable state at the target company that points to need — the basis for selection and outreach, as opposed to an industry or size filter.
- Play
- A rolled-out campaign hypothesis: a signal set plus target profile, personas and outreach. A play can carry or be disproved.
- Closed loop
- The feedback of classified replies into the target profile, so the next wave starts with corrected segments.
- SQL
- Sales-qualified lead — a decision-maker who holds a first qualified conversation.
